
Entering the MarTech and consulting space without a directly related background meant a steep learning curve, but it was one I was genuinely excited to take on. On a project with tight deadlines and detail-heavy deliverables, AI became a support system that helped me learn on the job, but it also introduced a layer of AI output validation I did not yet fully understand.
But trusting AI is easy when you do not yet know what “good” looks like.
That became obvious when our work was closely reviewed. Interview quotes were misattributed, uncertainty was turned into fact, and details were subtly distorted. What followed was hours of re-verifying sources and repairing work that had already influenced downstream deliverables.
That is the AI QA Tax: the operational cost of making machine-generated work reliable enough to actually use.
Why AI Output Validation Still Creates Friction
What we learned is that AI does not eliminate work. It relocates it.
The time saved in drafting, synthesis, and formatting often reappears in validation, correction, and exception handling. That can still be a worthwhile trade, but only if teams account for it. Otherwise, the speed AI creates up front can be offset by the review burden it creates later.
This is where governance starts to matter more than speed. AI is not just a productivity tool; it is a production tool. And when production increases, quality becomes the constraint. The faster a team can generate output, the more important it becomes to define what can be trusted, what requires review, and what should be allowed to influence downstream decisions.
The real question is not whether teams will pay the AI QA Tax. It is whether they plan for it up front through process and design, or absorb it later through rework and avoidable risk.
What Governance Looks Like in Practice
If teams are going to pay the AI QA Tax either way, the better option is to design for it up front. In practice, that means building workflows that treat AI output as useful, but not self-validating.
Start with clear inputs
Define the purpose, audience, and acceptance criteria before generating anything. A prompt should function more like a specification than a request.
Separate draft work from truth work
AI is powerful for drafting, synthesizing, and structuring information. Validation is different work. Checking claims, confirming numbers, and verifying requirements still requires human judgment. AI creates leverage when its output is treated as a draft. There’s a significant risk when it’s treated as a finished product.
Know where risk compounds
The AI QA Tax is highest where generated content carries authority, feeds downstream deliverables, or shapes real decisions. Not every artifact needs the same level of scrutiny, but the level of review should match the consequence of being wrong.
Build review into the operating model
Informal QA does not scale. Teams need clarity on who reviews what, which artifacts require deep validation, and where spot checks are sufficient. Governance is not just about control; it’s also about making review predictable.
Build a system that learns
Track recurring error patterns and use them to improve prompts, templates, and workflows. As output volume increases, quality should become more stable, not less.
Turning AI Speed Into Reliable Scale
The goal is not to use AI less. It is to use it with more intention. The teams that get the most value from AI will not just be the ones moving faster, but the ones that have built systems to make that speed reliable.
